Ice gets estimated in the store, in a hurry, by someone standing at the freezer case. Two bags feels generous when you're carrying it. Then at 4pm the cooler is lukewarm water and a guest is offering to drive to the gas station.

The usual advice — one to two pounds per guest — is correct but almost never explained, so hosts split the difference, buy a pound and a half a head, and still run short. That range isn't a hedge: it's two different jobs with two different price tags, and most people budget for one. Here's the real arithmetic.

Ice does two jobs, and you have to pay for both

Job one is serving ice — the cubes that go into cups. Job two is chilling ice — the mass packed around cans in a cooler, which nobody drinks. They're funded separately, and the second is invisible until it isn't.

Serving is the cheap job. A pound of ice is about 15 standard cubes, a poured drink takes four to six, and a 16-ounce cup packed to the rim is half a pound on its own. Over an afternoon a typical guest works through roughly a pound — which is where 1 lb per guest comes from, and indoors it's genuinely enough.

Chilling is the expensive job. Melting a pound of ice absorbs about 144 BTU of heat — fixed physics, not a rule of thumb — while cooling one warm 12-ounce can from a 75°F counter to fridge-cold takes roughly 28 BTU. So a pound of ice chills about five warm cans in theory, three or four in a real cooler that leaks heat and loses cold air at every lid opening. Two coolers of warm drinks can eat 60 to 80 pounds before a single cube reaches a glass.

That's the whole secret of the 1–2 lb rule: 1 lb per guest is the glasses-only number, 2 lb is what it costs once you're chilling drinks too. Pre-chill everything in the fridge overnight and you cut 30–40% off the total — the cheapest ice you'll ever buy is refrigerator space you already own.

How much ice per guest, by guest count and weather

The working formula fits on the back of a receipt:

Pounds of ice = guests × base pounds per guest × heat multiplier, plus 25% if the party runs past four hours.

Two things jump out. The gap between the easiest column and the hardest is three times, not a rounding error: 50 guests need three bags or eight depending on where they're standing. And the money is trivial — a 20-lb bag runs $4–6 at a supermarket, nearer $3 from a vending machine, so even the 100-guest heatwave column is $60–75, or 70 cents a head.

On sizes, 20-lb bags win: roughly $0.22–0.28 per pound against about $0.30 for 10-lb bags, plus slower melt, because a bigger mass protects itself. Take 10-lb bags only for splitting ice between stations.

Melt isn't driven by the temperature on your phone. It's driven by the gap between the air and 32°F, because that gap is what pushes heat through the cooler walls every hour. Melt is charged by the hour and so is drinking, so duration compounds. Under three hours the base numbers hold; at four hours and beyond, add 25%. For an all-day event, keep the extra frozen and untouched, then top up at the halfway mark — ice dumped in at noon melts from noon.

Per-guest averages are useful, but a cooler cares about volume, not your guest list. The caterer's rule: two parts ice to one part drinks by volume when the drinks are warm, about 1:1 when everything has been pre-chilled overnight.

A backyard graduation party, 3pm to 8pm, forecast 88°F with partial shade. Two 48-quart coolers of cans and bottles, plus a lemonade dispenser. Budget the two jobs separately:

  1. Chilling: two 48-quart coolers at two parts ice to one part drinks = about 40 lb each, so 80 lb, or four bags.
  2. Serving: 40 guests × 1 lb = 40 lb. Hot weather ×1.5 = 60 lb. Five hours adds 25% = 75 lb, another four bags.
  3. Total: 155 lb, so buy eight 20-lb bags (160 lb).
  4. Cross-check: the shortcut gives 40 × 2 lb × 1.5 = 120 lb, plus the 25% buffer = 150 lb — also eight bags. When the two methods disagree by more than a bag, trust the cooler count: volume is a hard limit, a per-guest average only a tendency.
  5. Cost: eight bags at about $4.50 is roughly $36, or 90 cents a guest — less than one bottle of wine.
  6. Logistics: buy six bags at 1pm for the 3pm start and load the coolers; keep two in the freezer for the 5:30pm top-up.

Buy it on the day, and store it cold

Buying ice the night before feels responsible and quietly costs you a bag. Two reasons:

So pick ice up within two to four hours of the start, and make it the last stop of the trip — a bag riding in a hot car loses real weight before it reaches the cooler. Vending machines and ice houses are cheapest and rarely sell out; supermarket freezer cases on a hot holiday weekend are picked clean by midday.

Once home, ice protects itself if you let it. Stack reserve bags tightly together rather than scattered — a compact mass has far less surface area per pound — and give the reserve its own closed cooler in the shade, opened once at top-up time.

What to do when you run out anyway

It happens — a heatwave, extra guests, a lid left propped open. Work down this list in order:

  1. Don't dump the meltwater. Ice water at 33°F is the best chiller left on the property; pouring it out to make room is the classic mistake.
  2. Reassign what's left to glasses only — drinks come out of the fridge cold instead.
  3. Improvise thermal mass. Frozen water bottles, gallon jugs, freezer packs, even bags of frozen vegetables — none of it goes in a glass.
  4. Speed-chill with salt. A can in ice water with a few handfuls of salt drops below fridge temperature in 10–15 minutes, because salt pushes the bath below 32°F — the freezer takes 45 and gets forgotten.
  5. Send someone to a gas station or vending machine, not the supermarket: open later and cheaper per pound.
  6. Ration by moving the bin behind the table — an open ice bucket empties two to three times faster than one with somebody scooping.
